What does a fractional COO do?

A fractional COO is a part-time chief operating officer. They run the operations of your business, the systems, team, pricing, policies and planning, for a fraction of the cost of a full-time hire. You stay the visionary. They make the vision happen.

That is the short answer. The longer one is below, along with what it costs, how it differs from other kinds of help, and how to know if you need one.

What is a fractional COO?

A COO, or chief operating officer, is the person inside a business who makes sure every part of it works together. The founder sets the direction. The COO turns that direction into systems, assigns the work, keeps the team accountable and checks the quality before anything goes out the door.

"Fractional" means part time. Instead of hiring a full-time executive, you get the same level of experience for a set number of hours each week. Most small businesses need COO-level thinking long before they can afford a COO-level salary. A fractional COO closes that gap.

What does a fractional COO actually do day to day?

The work changes with the business. In most small and wellness businesses, it falls into five areas.

  1. Systems. Every recurring task gets written down as a clear process, so nothing lives only in the founder's head.

  2. Team. Roles get defined, a weekly meeting rhythm gets set, and everyone knows who owns what and when it is due.

  3. Money. Pricing gets checked against real costs, budgets get built, and the founder gets a simple view of where the numbers stand.

  4. Clients. Booking, onboarding, policies and follow-up get tightened so every client has the same good experience.

  5. Planning. Launches, new offers and hires get mapped to a calendar and a revenue goal, then actually carried out.

A fractional COO also makes decisions on the founder's behalf, inside limits you agree on. That is often the biggest relief. The founder stops being the approval step for every small thing.

Do solo founders need a fractional COO?

Often, yes. Solo founders carry every role at once. They are the service provider, the marketer, the bookkeeper and the customer service desk.

For a solo founder, a fractional COO usually starts with the basics: a weekly schedule with real edges, policies that protect your time, pricing that leaves you in profit, and a plan for your first hire. The goal is to give you back the hours you spend on work that does not need you.

How much does a fractional COO cost?

It depends on the hours and the experience level. Nearly all fractional COOs cost far less than a full-time executive, because you only pay for the time you use.

My Fractional COO Partnership is $3,000 a month with a three-month minimum. If you want senior help before committing to that, the Clarity Session is $495 for two hours and a written plan for what to fix first.

Signs you need a fractional COO

You probably need one if several of these are true:

  • Every decision has to go through you before anything moves.

  • You spend your days managing people and tasks instead of leading.

  • Your team is busy, but work keeps coming back half done.

  • Sales have stopped growing no matter how hard you push.

  • You cannot take a real vacation without something breaking.

  • You have big ideas that never make it past the idea stage.

Each of these is a sign that the business has outgrown the way it was built. What got you here is not what will get you to the next stage.

How is a fractional COO different from a virtual assistant or a business coach?

A virtual assistant completes the tasks you hand them. A business coach gives advice, and you do the work. A fractional COO decides what needs to happen, builds it, leads the team through it and owns the result.

All three are useful at different stages. I wrote a full comparison here: fractional COO vs virtual assistant vs business coach.

How long does a fractional COO stay?

A good fractional COO plans to leave. The work is to build systems that hold, train the team to run them and hand everything back, documented.

My partnerships start at three months and most run three to twelve. When the business runs without the founder in every room, the job is done. Clients can come back any time for a check-in.

What makes a fractional COO a good fit for wellness businesses?

Wellness founders are usually excellent at their craft and stretched thin by everything around it. Many are undercharging. Many are running a household too. A plan that needs 50 hours a week from someone who has 20 is a failed plan, no matter how good it looks on paper.

I bring COO experience and 750 hours of somatic and nervous system training to this work. Every plan is built around the hours and energy the founder actually has. You can read more about how I work with wellness founders.

What happens in the first 90 days with a fractional COO?

The first month is about listening and seeing the whole picture. A fractional COO meets with the founder, talks to the team, looks at the numbers and maps how work actually moves through the business. Where are the bottlenecks? What keeps breaking? What is the founder still doing that someone else could own?

The second month is about building. The highest-priority systems get written and put in place. Roles get clarified. A weekly rhythm starts: a short team meeting, a simple dashboard, clear due dates. The founder starts to feel the first relief, usually in the form of fewer questions and fewer late nights.

The third month is about making it stick. The team runs the new systems with less support. Gaps get fixed as they show up. The founder spends more time on the work only they can do: serving clients, creating new offerings, building relationships and leading.

By the end of 90 days, most founders can see the difference in their calendar. They are in fewer meetings, making fewer small decisions and spending more time on growth. That is the clearest sign the work is working.

Common questions about fractional COOs

Is a fractional COO the same as an operations manager?

No. An operations manager usually runs day-to-day tasks inside a system someone else designed. A fractional COO designs the system, sets the strategy and leads the people running it.

How many hours does a fractional COO work?

It varies by business and agreement. Most small businesses need a few focused hours a week, not a full-time presence.

Can a fractional COO work virtually?

Yes. I work with founders across the United States by video, with async updates between calls.

What should I prepare before hiring a fractional COO?

A rough picture of your monthly revenue and costs, a list of what takes up your week, and the goal you want the business to reach in the next year. If you are not sure where to begin, start with a Clarity Session.

Where to start

If this sounds like what your business needs, the simplest first step is a Clarity Session: two hours, everything out of your head, and a written plan for what to fix first. You can also see all services and pricing.
